What an AI Agent Can and Can't Do
A plain-English guide for small-business owners
Three words that get mixed up
- Chatbot: answers questions in a chat window. It usually can't do anything.
- Automation: fixed steps that run on their own ("when a form comes in, add it to the CRM and send a text").
- AI agent: an automation that can read, decide between a few options and use your tools (email, calendar, CRM). It's powerful, and it's also easier to get wrong.
Research firm Gartner predicts over 40% of "agentic AI" projects will be cancelled by the end of 2027 because of cost, unclear value or weak controls. It also warns about "agent washing": old chatbots relabeled as agents (Gartner, June 2025).
What it does well
- Answers the same questions again and again, day and night
- Reads and sorts: emails, invoices, forms, documents
- Drafts: replies, proposals, summaries, reports
- Moves information between your tools
- Chases: reminders, follow-ups, missing paperwork
What it shouldn't do alone
- Set prices or make promises (refunds, dates, warranties)
- Handle upset or high-stakes customers
- Anything with money or legal weight, without a person approving it
- Guess: if the answer isn't in your data, it can make one up
Real lessons from big companies
- Klarna: its AI assistant did the work of 700 full-time agents in its first month, and Klarna says customers got their issue solved in under 2 minutes instead of 11 (Feb 2024). About a year later, the CEO said quality had dropped, and Klarna started hiring humans again so customers can always reach a person (Entrepreneur/Bloomberg, May 2025).
- Air Canada: its website chatbot invented a refund policy. A tribunal made the airline pay the difference (2024). What your bot says, you own.
- Salesforce: the CEO says AI does 30–50% of the work, and his customer support team went from about 9,000 to about 5,000 people (2025). AI took the repeat questions first.
5 rules before you buy or build one
- Start with one boring job, not "an agent that runs the business."
- A human is one step away for your customers.
- It says it's AI.
- A person approves money, promises and anything with your name on it.
- Measure before and after: hours saved, replies sent, jobs booked.
